Managed vs Bring-Your-Own Voice AI: Cost Math
When running phone AI agents on your own ElevenLabs plan costs less than a provider's managed per-minute rate, with break-even math at several volumes.
Running AI phone agents on your own voice AI account is usually cheaper at high monthly volumes and more expensive at low ones. The reason is structure: a managed rate is a single per-minute price, while bring-your-own (BYO) means paying a voice AI subscription, any extra minutes and language model usage, plus a smaller platform fee to your phone provider. With ElevenLabs' $99 Pro plan and Callata's BYO fee, the subscription pays for itself at around 530 minutes a month, before language model costs.
Prices below were checked in October 2026. Verify current pricing before deciding. For setup details, see bring your own ElevenLabs account.
The two cost structures
Managed (Callata):
Monthly AI cost = minutes × $0.25
BYO (Callata + your ElevenLabs plan):
Monthly AI cost = ElevenLabs subscription + ElevenLabs extra minutes + LLM usage + (minutes × $0.0625 Callata platform fee)
Callata's BYO platform fee is a quarter of an AI minute per conversation minute; at $0.25 per AI minute, that's $0.0625.
ElevenLabs agent plan inputs
ElevenLabs' agents pricing page lists plans with included agent minutes and concurrency, extra minutes at $0.08 per minute on all plans, and language model usage billed separately "on top." Selected plans:
| ElevenLabs plan | Monthly price | Included agent minutes |
|---|---|---|
| Pro | $99 | 1,238 |
| Scale | $299 | 3,738 |
| Business | $990 | 12,375 |
Smaller plans exist with fewer minutes. ElevenLabs also lists burst pricing at double the normal rate when calls exceed a plan's concurrency limit.
Cost at different volumes (before LLM costs)
Using the Pro plan for BYO:
| Minutes per month | Managed ($0.25/min) | BYO: Pro plan + Callata fee | Cheaper |
|---|---|---|---|
| 100 | $25.00 | $99 + $6.25 = $105.25 | Managed |
| 300 | $75.00 | $99 + $18.75 = $117.75 | Managed |
| 500 | $125.00 | $99 + $31.25 = $130.25 | About even |
| 1,000 | $250.00 | $99 + $62.50 = $161.50 | BYO |
| 3,000 | $750.00 | $99 + (1,762 × $0.08) + $187.50 = $427.46 | BYO |
Break-even (Pro plan, no LLM cost): $99 + $0.0625m = $0.25m → m ≈ 528 minutes.
LLM charges raise the BYO side. How much depends on the model your agents use and how long the conversations are; ElevenLabs shows these costs in its platform. Add your actual LLM cost per minute from a test week before deciding.
When you already pay for ElevenLabs
If your business already has an ElevenLabs plan for other work (narration, content, another agent) with unused agent minutes, the subscription is a sunk cost. Your marginal cost for phone agents becomes:
LLM usage + $0.0625 per minute
That's the clearest case for BYO.
Factors beyond the per-minute math
| Factor | Managed | BYO |
|---|---|---|
| Setup | None beyond creating agents | API key, webhook, workspace permissions |
| Bills | One (phone provider) | Two (phone provider and ElevenLabs) |
| Risk of going silent | Prepaid balance hits zero | Prepaid balance hits zero, or ElevenLabs plan lapses or hits limits |
| Voice choice | Provider's voice list | Your workspace's voices, including custom ones |
| Concurrency | Provider's limits | Provider's limits plus your plan's limits |
| Data processing | Under the provider's agreements | Also under your own ElevenLabs agreement |
For a business using 200 minutes a month with no existing ElevenLabs plan, the extra setup and second bill aren't worth it. For a business using thousands of minutes, or one with custom voices, they often are.
How rounding affects both sides
Callata rounds each AI conversation up to the next whole minute for both managed minutes and the BYO platform fee. ElevenLabs measures and bills agent minutes under its own terms. For businesses with many short calls, rounding can noticeably increase billed minutes on the Callata side. Measure a week of real calls rather than estimating from average talk time. See estimating AI receptionist minutes.
Comparing with other AI receptionist pricing
For context, RingCentral's AI Receptionist lists $49 per month standalone with 100 minutes included and $0.50 per minute after that, billed in 30-second increments. At 1,000 minutes that's $49 + 900 × $0.50 = $499. Pricing structures differ enough that the only reliable comparison is your own volume run through each formula. See AI receptionist pricing models explained.
Measuring your LLM cost in a test week
Because language model charges are the least predictable input, measure them rather than guess:
- Connect your ElevenLabs account and create one agent with your real instructions and business facts.
- Route a single line or after-hours calls to it for a week.
- At the end of the week, note total conversation minutes and the LLM charges shown in your ElevenLabs workspace.
- Divide LLM cost by minutes to get a per-minute figure.
- Add that figure to the BYO formula and recalculate the break-even.
Longer business facts and instructions mean more text sent to the model on each turn, which can raise LLM cost per minute. Keeping facts concise helps cost as well as accuracy. See building the business facts sheet.
Volume changes the answer over time
The right choice can change as you grow. A business that starts with 150 AI minutes a month on managed pricing may reach 800 minutes after adding outbound reminder calls and text replies. Revisit the calculation:
- When monthly minutes double.
- When you add a new agent for a different line or job.
- When either provider changes pricing.
Switching in Callata means connecting or disconnecting the ElevenLabs account and re-creating agents, so plan the change for a quiet day.
A decision checklist
- Measure current or expected AI minutes per month.
- Note whether you already pay for an ElevenLabs plan and how many agent minutes go unused.
- Run a test week on BYO and record LLM cost per minute.
- Calculate both formulas at your volume and at double your volume.
- Weigh the second bill and setup against the savings.
- Decide who monitors the ElevenLabs plan's usage and renewal.
Example decisions (example figures)
A salon with 150 AI minutes a month, no ElevenLabs account: managed costs $37.50. BYO would start at $99 plus fees. Managed is the clear choice.
A property manager with 1,400 minutes a month: managed costs $350. BYO on Pro costs $99 + (162 × $0.08) + $87.50 = $199.46 before LLM. If LLM adds less than about $150, BYO wins.
An agency already on an ElevenLabs Scale plan with 2,000 unused agent minutes: marginal cost is LLM usage plus $0.0625 per minute. BYO wins at almost any volume.
Callata pricing
Callata Office is $99 per month with five users included ($20 per additional user). Managed AI agents use prepaid minutes at $0.25 per minute in packs of 60, 250 or 1,000. Agents on your own ElevenLabs account use a platform fee of a quarter minute per minute from the same prepaid balance. Get started with Callata.
Frequently asked questions
Is bringing my own voice AI account cheaper?
At higher volumes, often yes. At low volumes, a managed per-minute rate is usually cheaper because you don't carry a monthly platform subscription. The break-even depends on your plan and LLM costs.
What costs are involved in a BYO setup?
Your voice AI plan (subscription plus any extra minutes), language model usage billed by the AI platform, and the phone provider's platform fee.
What's the break-even point?
Using ElevenLabs' $99 Pro plan and Callata's BYO fee, the subscription is covered at roughly 530 minutes a month before LLM costs. Your number will differ with your plan and model.
Does BYO change call quality?
Not inherently. The same type of agent runs on the same platform; the difference is whose account it runs on and who bills for it.
